Why fixing your voice AI's latency problem starts before the call connects

Most BFSI contact centers that deploy voice AI hit the same wall six months in.

The model is good. The conversations feel natural. But first-response times are sitting at 2+ seconds, and call abandonment hasn't moved. Now, the instinct is to blame the LLM - swap providers, run evals and upgrade the model tier. But that's the wrong diagnosis.

A modern LLM generates its first token in under 200 milliseconds. The real bottleneck is the round trips.

The five-system problem

A BFSI voice agent handling a lending or current-account query typically needs data from five places before it can respond:

  1. Core Banking System: account status, balance, active products
  2. Loan Origination System: application status, disbursement history
  3. Loan Management System: EMI schedule, outstanding principal, payment flags
  4. CRM / Service Request System: open cases, recent interactions, escalation flags
  5. KYC / Regulatory System: verification status, compliance holds

In a live-retrieval architecture, these are five sequential queries. Each one adds 200-400ms of round-trip overhead on a well-configured on-premises system. Five in sequence: 1,000–2,000ms of retrieval latency before the LLM has generated a single word.

Stack inference time and TTS on top of that, and you understand why callers hang up.

What this costs in real terms

Industry contact center benchmarks place call abandonment between 6% and 10% of inbound volume when response time is slow with disengagement accelerating sharply past two seconds of dead air.

Gartner benchmarks the median cost of a self-service contact at $1.84. An agent-assisted interaction: $13.50.

A self-service call that abandons doesn't disappear. It converts into the $13.50 interaction.

At 10,000 voice AI calls per month, with 8% abandonment: 800 calls × $11.66 cost delta = $9,328/month in latency-driven cost shifts. At 100,000 calls/month, that's roughly $1.1M/year, before you factor in accuracy or NPS.

The latency problem is an EBITDA problem.

The fix isn't a faster model. It's a pre-built context.

A pre-built per-entity profile is a structured data object assembled before the call connects. It contains everything the agent needs to address the most common call intents for that specific customer without querying any live system during the conversation.

When the call connects, context is already loaded. The agent responds in under 500ms. The retrieval window, the window in which abandonment occurs, is gone.

The profile isn't a prediction or a model inference. It's a query result: every field traces to an actual database query against a source system, with cross-product identity already resolved. A caller's core banking ID matched to their credit card account via PAN before the phone rings.

Scheduled refreshes (every 15–60 minutes) handle source-system updates. Event-driven updates propagate call-outcome changes, immediately after each call ends, so the next interaction already reflects what the previous one changed.

The regulatory constraint most implementations get wrong

For Indian BFSI deployments, there's a second constraint that lives alongside latency: data residency.

RBI's Storage of Payment System Data directive requires that payment system data be stored only in India. A profile built on customer payment and lending data falls under that requirement. That rules out cloud-only profile stores for most BFSI workloads, not as an edge case, but as a baseline design constraint.

The right architecture places the profile store and all refresh logic on-premises, within India-only infrastructure, with no data leaving the regulated environment. This isn't a retrofit. It's a design decision made at the start.

The architecture question to ask before your next voice AI deployment

Are you assembling context at call time, or before it?

If your agent is still querying five systems from scratch on every call, the latency problem will persist regardless of which model you're running.

The model is not the constraint. The retrieval stack is.
